You are good at the job. People rely on you, the work gets done, and on most measures the role is going well. And yet somewhere between walking in and walking out, a version of you takes over that is composed, certain, and always available, while the person who got the role in the first place waits outside.

Most people who lead develop some form of this. The calm voice that settled a difficult room. The sure answer that headed off a flicker of doubt. The joke held back, the late-night reply, the careful distance. Each piece made sense, and people rewarded each one. Over time the pieces added up to a costume, and you wore it for so long that it started to feel like skin. Your decisions began with what someone in your position should do, and your own view arrived second, if it arrived at all.

Far from suggesting you have been fake or are in the wrong role, this shows how seriously you took the role, and how much you have paid for that in ways that rarely arrive as a single bill. The effort of holding the shape all day. Praise that lands on the costume and slides off you. Success that never quite reaches where you are. And an unspoken rule that someone in your position must never be seen not to know, which has cost you some of your best thinking.

Leading Without Losing Yourself looks at how the costume went on, what it has cost, and what you stopped bringing to work along the way, including the humour, curiosity, and uncertainty that so often go first. It then separates what the role actually requires from what you assumed it demanded, so that you occupy the role with your own judgement in charge. It doesn’t ask you to step back, lower your standards, or throw the costume away. Some of the pieces are worth keeping, once you know you are wearing them.
